Episode 32 , Featuring Dawn Christian, Founder & CEO, BeLeadership
Ask a room full of executives whether all those hours are adding up to better leadership, and watch how many of them go quiet. Dawn Christian spent 25 years climbing to the top of that room. From the outside it looked like a clean run of wins. On the inside, she kept bumping into a question she could not shake. If she was this busy, why did so little of it feel like actually leading? That is where host Kim Bohr starts this conversation.
Most companies read constant motion as proof that someone cares. Dawn has a name for what that habit costs. She calls it Capacity Debt, the bill that comes due when there is no room left to think, decide, or be present with your people. She watched it stack up the same way across biotech, pharma, financial services, and nonprofit work. Always more asked, always less handed back.
Dawn runs BeLeadership, a leadership and organizational effectiveness practice based in Washington, DC. Her TEDx talk, Breaking Up with Busyness, kicked off this whole line of thinking, and she built the Ethos-Driven Leadership framework around it. She did not walk away from corporate life because it wrecked her. She walked away because she could finally see the pattern clearly enough to name it.
Across the conversation, she and Kim get into what capacity really means now that AI sits on every desk, why most leaders were never taught to ask for what they need, and how you tell a long resume apart from real impact. Dawn ends with something any leader can try this week, and a first look at Lead Still, the intensive she is running in fall 2026. If you have been sitting in the executive seat wondering whether there is a better way to do it, start here.

Episode Highlights
[01:59] The text that stopped her cold. Dawn tells the story of heading to the emergency room during a hard pregnancy and getting asked to send the slides first.
[03:44] The question from her son that changed everything. Home during COVID, her young boy asks whether people were nice to her that day, and she calls it the moment of real accountability.
[05:21] Why she thrives with anxiety instead of struggling with it. Dawn explains the word she chose on purpose, and why she treats mental wellness as part of health rather than an exception to it.
[09:16] Capacity debt and the 25-hour day. Dawn lays out what we lose when saving time just means cramming in more, and what capacity is really for.
[15:49] How to ask for what you need and be heard. Dawn walks through a work-from-home example that shows the difference between sounding like convenience and leading with a clear why, and Kim ties it to the low assertiveness she sees in leaders.
[21:47] Values before title and pay. Dawn describes the inside work that lines up your decisions with the impact you actually want to have.
[29:22] A first look at Lead Still and the Proximity workshop. Dawn previews the fall 2026 intensive for leaders ready to step back and rethink capacity.
[33:05] Start with 15 minutes this week. Dawn leaves every leader with one small practice, and the permission to protect it.
Key Takeaways for HR Leaders
- Being busy is not proof that you are leading. The urge to treat nonstop motion as commitment is exactly what drains the room you need to lead. Capacity Debt is the bill that lands when there is nothing left for judgment, and no amount of extra hours pays it back.
- Capacity matters more than productivity. Getting more done only counts if it leaves you room to think, decide well, and be there for your people. When speed becomes a reason to pile on more, you end up making big calls with no space to make them well. Guard the room, not just the output.
- AI is worth the most when it buys you capacity, not just speed. Use it with real guardrails, then put the time you get back into better thinking and real conversations instead of more output. Dawn says it plainly. The shift is from “so I don’t have to” to “so I get to.”
- Asking for what you need is a leadership skill, and it works when you show your reasoning. Ask for the thing with no why attached and it reads as convenience. Add the why and the shared payoff, and the person across from you becomes a collaborator. Everybody needs accommodations, and naming yours is leadership, not weakness.
- Your values decide your impact, so knowing them is a business move. People rarely quit the job itself. They quit how the work feels and how they get treated. Do the honest work of naming what and who you value, and your decisions get clearer and your people do better work.
- You can take a hit when you have something in reserve. SparkEffect’s Trust in Turbulence research found that 71% of employees have been through a major disruption in the last two years, and that trust climbs when leaders handle it well and falls hard when they do not. Capacity is that reserve, so build the room to think before you need it.
About Our Guest
Dawn Christian is the founder and CEO of BeLeadership, a leadership and organizational effectiveness practice in Washington, DC. She spent 25 years in senior roles across biotech, pharma, financial services, and nonprofit work. That included running a product portfolio worth about a billion dollars at AstraZeneca and serving as an executive vice president at GCI Health. She left not because the work broke her, but because she could finally see the pattern clearly enough to name it.
Her TEDx talk, Breaking Up with Busyness, started the work she leads today, and she built the Ethos-Driven Leadership framework and the idea of Capacity Debt out of it. She helps leaders live by their values instead of just listing them, hold their time without apologizing for it, and shift from running a team to building real collaboration.
Dawn also coaches senior leaders through the day to day of hard calls, pressure, and capacity. Her newest offering, Lead Still, is an intensive for leaders who want to step back and rebuild the conditions for their best work. It opens in the Washington, DC area in fall 2026.
